CEO-Driven Mandate to Reduce Turnover Costs
During the three years previous to contracting with Trove, Inc., Dent Wizard spent $7.5M annually training replacements for technicians that left the company. Some left the industry, but most used the extensive training they received to get positions with competitors. When Kelly Conger came in as CEO, he identified several areas desperately in need of change:
- Stop losing good employees to competitors
- Improve employee selection to get the right employees
- Help the executive staff operate as a team
The Trove Solution
In order to decrease turnover of dent technicians Trove created selection targets for each of five regions by using our proprietary assessment tool, the Trove T-MAP. We analyzed what behavioral characteristics reliably sep-arated the best performers from the good and the poor employees, then automated the process of determining which candidates met this optimum criteria with a simple 10-15 minute online test.
The simplicity and efficiency of our solution sounded too good to be true. So, in order to create buy-in from the top, we tested the top 20 people in the company and gave them feedback on their assessment results. This process uncovered that the senior team functioned more like a competitive ice hockey game than a corporate culture. Within a few months after Trove coaching began, the results were astounding.
In addition to newfound respect, open communication and trust, senior leadership unanimously agreed that only dent technician candidates meeting the geographically customized T-MAP selection criteria could be considered for employment. They allowed 13 exceptions. Ten failed to complete the month long training. Two made it six months on the job before being placed on performance plans and ultimately dismissed prior to their one year anniversary. One lasted beyond one year but was consid-ered a C-grade employee.
The program was so successful that the training department was reduced to less than half of its original size. Even throughout many management changes, the Trove T-MAP selection criteria remains as the gold standard for candidate selection at Dent Wizard.
